Before You Start an ERP Project: A Readiness Checklist for Manufacturers and Trading Companies

ERP is not a plug-and-play product; who implements it matters as much as the solution. A checklist for process mapping, data cleanup, module priority, integration inventory and team ownership before the project starts.

Why prepare before the software?

The most expensive ERP mistakes are made after the software is chosen, not before: modules are opened without mapped processes, dirty data is migrated into the new system, and nobody knows who approves what. The result is a team that goes back to its old spreadsheets after go-live.

ERP is not a plug-and-play product; who implements it matters as much as the solution. The checklist below lists what should be ready on your side before the first meeting with an implementer. It applies to manufacturing, trading and service businesses alike.

1. Process map: how does work flow today?

From order intake to invoicing, from purchasing to production and shipping, write down the steps of every main process, who performs them and with which tool. It does not have to be perfect; it has to be real. The implementer turns this map into the right module configuration. Without a map, the ERP tries to automate a process nobody fully knows.

2. Data inventory and cleanup

Where are customer, supplier, product, stock and price lists kept; how many records; what share is duplicated or outdated? Data to be migrated must be cleaned first: the same customer spelled three ways, uncoded products, stock with mixed units. Data cleanup is the invisible but most time-consuming part of the project; whoever starts early wins.

3. Module priority: not everything at once

Finance, purchasing, inventory, production, sales, HR, logistics: all of them come together in one integrated system, but the go-live order depends on the business. You can start with the modules you need and expand on the same system as you grow. Agree with the implementer on a clear answer to 'which modules at first go-live'; because every module talks to the others, adding later does not create fragmented software.

4. Integration list: who will the ERP talk to?

E-commerce site, CRM, e-invoicing, banks, couriers, machines on the shop floor (IoT), third-party software. List each one; which feeds data into the ERP, which reads from it? This list directly shapes module selection and the project plan. If you need approval flows, forms and reporting, this is also the stage to discuss whether they run on a process platform integrated with the ERP.

5. Team ownership and process owners

Name an internal owner for every main process: an owner for purchasing, for production planning, for finance. These people attend configuration sessions, run the tests and train their teams. Modules without a process owner are not used after go-live. You also need a sponsor from management to resolve priority conflicts.

6. Choosing the implementer: three criteria
